From ROAS under 0.5x to a profitable channel in four months

When I took the account over in April 2026, Walmart advertising was losing money. Most of the brand's sales were organic, and the ads were spending into them rather than adding to them.

Starting point — March 2026

ROAS under 0.5x. TACoS around 30%. Campaigns structured so that the biggest spender was also the worst performer, and nobody had separated it out to see that.

April to June — rebuild and scale

Restructured around best sellers with a catch-all for the long tail, tightened targeting, and scaled only what converted. Monthly sales grew roughly 5x from March to June and ROAS rose to about 1.8x.

July and August — cut the waste

The largest campaign was spending heavily below 1x ROAS. I cut its budget by about 80%, which took it past 4x. Paused a Sponsored Brands campaign that had produced no sales, and moved the budget into a new auto campaign for a key product line.

Where it stands

Early September softened to about 2x as summer demand came off, and I'm adjusting bids and budgets to bring TACoS back under 13%. Q4 planning is built around the brand's gift and personalised lines, which peak in December.

What changed, measured like for like

Spend down about 57% while ad sales rose about 20%. Conversion rate roughly doubled. Around 79% of ad orders came from customers new to the brand.
